Key Takeaways

  • ✓Performance-Based UGC Structure: Replace flat creator fees with a hybrid "smart retainer" model: pay creators a base amount (e.g., $1,500 for 25 videos) only if commissions fall short of that threshold. If commissions exceed it, creators keep only commissions. This eliminates early-stage creator churn while uncapping earnings — WhisperFlow's top creators now earn $13,000 monthly, outpacing full-time influencers with large followings.
  • ✓Creator Recruitment Sequencing: Avoid recruiting through platforms like Tribe initially — zero payout history means zero inbound. Instead, manually DM 150–250 targeted creators on Instagram using niche keyword searches. Expect five to six quality recruits per outreach cycle. Once the program shows $300K+ paid out and 50 creators, inbound applications reach 1,000–1,500 weekly, eliminating the need for further outreach.
  • ✓Ad Volume and Fatigue Management: At high ad spend levels, individual ads exhaust their effectiveness after roughly $100,000 in spend — sometimes within two to three weeks. WhisperFlow launches 500–600 new ads monthly and maintains roughly 800–900 live ads simultaneously. Preventing creative fatigue requires actively discouraging creators from copying top-performing formats, since Meta's Andromeda system groups ads that are more than 60% similar.
  • ✓Hiring Signal for Growth Roles: Skip GPA, school prestige, and years of experience when hiring for content and growth roles. The primary signal is a self-built social following of at least 10,000 followers, with Instagram carrying higher signal than TikTok due to its more deliberate content format. Pair this with evidence of work ethic and cultural alignment. Budget for a six-to-twelve month ramp period before expecting consistent output.
  • ✓Founder-Led Content as Paid Ad Multiplier: A consumer typically requires seven brand touchpoints before converting. Running founder-led YouTube videos alongside organic Instagram and LinkedIn content means paid ads encounter warmer audiences, reducing cost-per-conversion across all channels. WhisperFlow's YouTube channel reached millions of views across five videos within three months by prioritizing packaging quality — thumbnail, title, and narrative arc — over posting frequency.

What It Covers

Hector Serrano, who joined WhisperFlow at 19 as a UGC creator, explains the paid UGC growth system behind the company's 30x revenue growth and $2B valuation. He details how performance-based creator programs, founder-led content, and hiring young talent with social media track records drive scalable B2B SaaS growth without relying on AI-generated content.

  • •Anti-AI Creative Stance for Ad Output: Using AI-generated visuals, copy, or synthetic influencers in final ad creative carries reputational risk, particularly for AI-adjacent products. WhisperFlow deliberately keeps all consumer-facing creative human-produced. The counterintuitive advantage: as competitors flood feeds with AI-generated content, manually produced ads with genuine creator voices cut through more efficiently, and lower posting volume with higher quality outperforms high-volume automated content strategies.

Notable Moment

Serrano described asking for equity during his second interview at age 19, having never worked at a startup and joining as a UGC creator intern. The founder laughed but said he liked the audacity. That moment of naive confidence — not credentials — is what Serrano credits as the actual hiring signal founders should look for.

You have been doing this insanely incredible job growing WhisperFlow over the past couple years. You joined WhisperFlow at 19. I looked up creator jobs on LinkedIn. Applied to, like, 200 positions. I found some company called WhisperFlow. I applied, had a call with Tinay, and then I joined. I've never worked in a startup. And I told Tane, like, was like, I want equity in Whisper. And Tane laughed and was like, I like you, man. There's all this talk about no jobs left for young folks. AI is taking everyone's jobs. Young people are actually much better at this work. A 30, 40 year old founder doesn't understand what an 18 year old kid who's in these Discord chats scrolling every day on Instagram and TikTok. They don't understand what's actually working and the best ways to approach these new channels. I think it's a no brainer to have someone like that on your team. I actually had this tweet the other day. The best marketers are allergic to AI. If we go out and start making AI slop ads, it's probably not gonna be received really well. There's so much noise. If you actually focus more on the quality and less on the quantity, it gets so easy to cut through the noise. Let's talk about paid UGC. You're getting influencers, creators to create a pitch basically for Whisper and keep it really open for them to experiment, do whatever they see fit. They're not capped at their earnings. We have creators now that are making, like, dollars $13 a month. The hardest role to hire for right now is someone like you. I think if you just think that looking for someone with the best grades or the best score isn't gonna get you the best hire, you're in for a rude awakening. Hector, thank you so much for being here, and welcome to the podcast. Thank you, thank you. I'm excited to be on. I'm even more excited to have you here. What I'm going to try to do with this conversation is create a very tactical guide to what is working in growing a B2B SaaS product right now. You have been doing this insanely incredible job growing Whisperflow over the past couple years. I saw the stats that revenue at Whisperflow grew 30X in the past year, which is absurd. You guys recently raised at something like $2,000,000,000 in a very competitive market. Clearly, you have figured something out. You've started to share some of the strategies that you've been deploying on x, and so we're gonna be going deeper into the stuff that you've seen work. First of all, give us kind of a sense of what it is you... You're responsible for at WhisperFlow. What's kind of your your job there, and what do you work on? First of all, I just wanna give a lot of credit to the other members of the team. Like, what I touch up on …
