Key Takeaways
- ✓Autonomous Team Structure: V0 operates with 30 engineers but only 2 PMs, where product-minded engineers and ex-founders make 95% of product decisions independently, shipping features without approval processes to maximize velocity over decision quality in competitive markets.
- ✓Prototype-to-Production Evolution: Product teams shifted from written specs to working prototypes in months—95% of product leaders now use vibe-coding tools versus 15% four months prior. V0 focuses on closing the production gap by enabling direct repo editing with design system integration.
- ✓AI Product Pricing Model: Sustainable AI tool pricing requires per-seat fees with included usage, then charging additional tokens at cost. Competitors offering tokens below market rate ($20 for $10,000 worth) create unsustainable businesses that eventually must increase prices or fail.
- ✓Speed Through Minimal Handoffs: V0 eliminates coordination costs by requiring all team members—designers, PMs, engineers—to submit their own code changes. This full-stack approach reduces a typical feature from quarterly waterfall cycles to days, with designers like Pablo learning to code using V0 itself.
What It Covers
Zeb Hermann explains how Vercel's V0 AI prototyping tool evolved into an independent business unit serving 3.5 million users, enabling non-engineers to ship production code while competing in a crowded vibe-coding market.

Notable Moment
A Vercel engineer accidentally spent over $60,000 in one month running AI agents on Claude Opus, demonstrating how frontier model costs can spiral without proper usage controls and why prepaid credit systems prevent runaway billing disasters.

I'm pretty out on nine nine six. I think the concept is wrong because it's focusing on hours that you spend in the office as opposed to the amount of impact that you have and the amount of work that you deliver. The The only thing I really care about is impact. So that was obviously the thing I had to fix. It was, like, we need to get you a structure where there's gonna be very few leaders involved. There's gonna be more autonomy. The team is gonna be able to make decisions. So as we talk about vibe coding as a category, it's exploring. As you know, there are new vibe coding or prototyping tools popping up like mushrooms. And what's crazy is that they are all raising money, and they're all generating some revenue. I realized one on ones, I was frequently having the same conversation with a bunch of different people. So why would I have the same conversation six separate times? As I think about leadership principles and the, like, approach that works particularly well for v zero, it's really about solving that core problem for the team where Hey. This is Carlos, CEO at Product School and your host on the product podcast. Today's guest is Zeb Herman, general manager of vzero at Vercel, the leading AI cloud platform for building and deploying modern web applications. Since its founding in 2015, Vercel has become foundational to the modern web, powering millions of developers and serving brands like OpenAI, Anthropic, PayPal, Nike, and Walmart. In September 2025, the company raised $300,000,000 in series f funding at a $9,300,000,000 valuation. Zeb leads v Zero, Vercel's AI powered prototyping tool with over three and a half million unique users. Vzero turns natural language prompts into production ready interfaces, redefining how teams move from idea to code. In this episode, we dig into how AI prototyping is evolving into an end to end platform that lets product managers go from idea to deployment faster, how to empower PMs to deploy code without driving engineers crazy, what it takes for a product to graduate into its own business unit with a GM, and how to price AI products for sustainable growth in a market obsessed with free tokens. This episode is a masterclass in how AI native product teams operate, fast, lean, and obsessed with impact. Let's dive in. Hey, Zeb. Welcome to the product podcast. Thank you. I'm excited to be here. I'm actually excited to be here because this is the Versailles office in San Francisco. Yeah. We have a very small office, which will shortly be much bigger and better in about a month. But right now, today, the only reason we were able to get this room is that we sent three quarters of the company to our big flagship conference. Otherwise, we'd be fighting for space. I love it. So many things I want to talk about with you. But as the the GM …
